The Profit-First Salon: How to Maximise Your Margins in 2026

Ryan presenting a keynote at the Regional Growth Summit

Running a salon in 2026 isn’t quite the same as it was a few years ago.

The world has moved on, costs have climbed a bit higher than we’d like, and the “old way” of doing things, you know, the one where you work fourteen-hour days, skip lunch, and hope there’s something left in the bank at the end of the month, is officially retired.

Or at least, it should be.

If you’ve ever found yourself staring at a fully booked diary but a stubbornly empty bank account, you aren’t alone. It’s a frustrating, soul-sapping place to be.  But here’s the good news: your salon has the potential to be a profit-generating machine that gives you the freedom and lifestyle you actually got into this industry for in the first place.

At Salonology, we’ve been where you are. Hollie and I (Ryan, for those of you who haven’t met my bad dancing yet) built and sold a multi-award-winning day spa, so we know every single high and low of this beautiful, chaotic business. We’ve turned those “oops” moments into a roadmap for salon growth, and today, we’re sharing how to put profit first.

The Great Pricing Myth: It’s Business, Not Personal

If there is one thing we need to clear up before we go any further, it’s this: pricing must be a mathematical decision, not an emotional one.

I know, I know. You love your clients. You’ve seen them through breakups, babies, and bad fringe choices. When it comes to raising your prices, it feels like you’re personally offending your best friend. But here’s the truth, your landlord, your electric company, and your colour house don’t care about your feelings. They care about being paid.

When you price based on what the salon down the road is charging, or based on a “gut feeling” of what people will pay, you are essentially gambling with your future. To truly understand how to make more money in your salon, you have to look at the hard data.

You need to know your “cost to sit in the chair.” That means calculating your rent, rates, insurance, wages, and even the cost of the milk in the fridge, divided by your opening hours. Only once you know exactly what it costs to have a human being sitting in your salon can you accurately add a profit margin. If the math says a haircut needs to be £65 to be profitable, but you’re charging £45 because you’re “scared people will leave,” you aren’t running a business, you’re running an expensive hobby.

The Three Levers for Growth: Your Strategy Map

When people think about salon growth, they usually think they just need “more clients.” While new faces are lovely, chasing them is the most expensive and exhausting way to grow.

Instead, we focus on what we call the “Three Levers for Growth.” If you tweak these three things by just 10% each, the results aren’t just additive, they’re exponential.

1. Attracting More Customers

Yes, you still need new blood. But in 2026, it’s about attracting the right customers: the ones who value what you do and don’t hunt for vouchers. We call these your “Dream Clients.” Focus your marketing on who they are, what keeps them up at night, and how you solve their problems.

2. Increasing Frequency of Visits

This is the low-hanging fruit. If your average client comes in every 8 weeks, and you can nudge them to come in every 7 weeks through better rebooking systems and “Limited-Edition Unique Experiences” (LEUEs), you’ve just increased your annual revenue without needing a single new person through the door.

3. Increasing Average Spend

Would you like fries with that? It’s the world’s most famous upsell for a reason. Every single client should be offered an upgrade, a retail recommendation, or a “while-you’re-here” treatment. If you increase the average spend by just £5 or £10 per visit across your entire database, your margins will flourish.

Enter: The Profit Maximisers

If you really want to level up and stop trading every single second of your life for a few pounds, you need to introduce Profit Maximisers.

A Profit Maximiser is a high-profit, high-priced treatment: typically over £100, and often much higher. We’re talking about things like specialist scalp wellness protocols, advanced skin aesthetics like HIFU, or even high-end hair extensions.

The beauty of a Profit Maximiser isn’t just the price tag; it’s the margin. Many of these services have a significantly higher profit-per-hour than your standard maintenance treatments. While a basic manicure might keep the lights on, a £250 skin rejuvenation package is what actually builds your savings.

Don’t fall into the trap of thinking your clients won’t pay for it. There is always a segment of your database (usually about 20%) who are looking for the “best” or the “most advanced” solution and are more than happy to pay a premium for it. If you don’t offer it, they’ll just go elsewhere to find it.

The “Dual-Mentor” Advantage

Success doesn’t have to be a lonely road. One of the reasons our members see such incredible results is our unique dual-mentor approach. You don’t just get one perspective; you get two distinct skill sets for the price of one.

Hollie is the queen of the “client journey,” the heart, and the high-end experience. She knows exactly how to make a client feel like a million dollars before they’ve even sat down. I (Ryan) tend to look at the systems, the strategy, and the “boring” (but essential!) business bits that make the money work.

Between the two of us, we provide a 360-degree view of your business. We aren’t just theorists; we are former salon owners who have walked in your shoes, felt the “Sunday Night Blues,” and figured out the way through.

Why the Gold Club is Your Safe Space

If all of this feels a little overwhelming, don’t panic. We aren’t about “one-size-fits-all” models or corporate jargon. We believe in building a happy, sustainable business that fits your definition of success.

That’s exactly why we created the Gold Club. It’s more than just a membership; it’s a family. It’s a supportive community of like-minded salon owners who are all working towards the same goal: more freedom, more fun, and yes: much more profit.

Inside the Gold Club, we provide the roadmap, the training, and the “kick up the bum” (when needed) to help you implement these strategies. We talk about everything from 10 reasons your client retention strategy isn’t working to the latest marketing tips that actually work in 2026.

Small Steps for Big Results

You don’t have to change everything overnight. Start with one thing. Maybe today, you sit down with a calculator and look at your most popular service. Is it actually making you money? Is that price a mathematical decision or an emotional one?

Then, look at your menu. Do you have a Profit Maximiser? If not, what could you introduce that would solve a deep-seated problem for your clients while boosting your bottom line?

The journey to a profit-first salon is paved with small, intentional steps. It’s about moving away from the “busy fool” trap and towards a business that serves you.

We think you’ll love the feeling of finally being in control of your numbers. And remember, you don’t have to do it alone. Whether you’re a solo practitioner in a garden cabin or managing a busy team in the city centre, there is a seat at the table for you here.

If you’re ready to transform your business and finally master how to make more money in your salon, we’d love to help you reach that “top of the mountain” feeling.
